The case for embedded teams over handoffs

Consider what happens to an idea as it travels through a typical engagement. A strategist frames it. A designer interprets the strategist. An engineer interprets the designer. At each seam, a little of the original intent is lost in translation, and by the time the idea reaches production it can be a distant relative of the thing that was approved.

Every seam is a place where intent leaks

The problem is not that any one person did their job badly. It is structural. A handoff is a lossy compression: the sender packs a rich understanding into a document, and the receiver unpacks it into their own, different understanding. The gap between the two is invisible until it shows up as rework, or worse, as a shipped product that solves a slightly wrong problem.

Large organizations have tried to fix this with more documentation, more ceremonies, more sign-off gates. Those help at the margins, but they treat the symptom. The disease is the seam itself.

Put the thinkers and the builders on the same team

The alternative is to remove the seams. When the people who framed the strategy are the same people who build it, there is nothing to translate. Decisions that would have taken a week of email happen in a hallway conversation. Tradeoffs get made by people who understand both the intent and the cost. The system that ships actually reflects the thinking behind it, because the thinking never left the room.

Embedded, not adjacent

There is a difference between a partner who works beside your team and one who works inside it. Adjacent teams report progress. Embedded teams share ownership. They adopt your constraints as their own, they feel the same urgency, and when the work is done they leave your team stronger rather than more dependent.

Handoffs will always have a place in very large programs. But the default should be the opposite of what most organizations practice: fewer seams, more shared context, and teams built around the whole problem instead of a slice of it.
